The sprinter crouched in lane four, fingers pressed into the rubber surface, weight balanced on the balls of her feet. She had run this race a thousand times in training. Her personal best was 11.24 seconds. In the regional final three weeks earlier, she had run 11.21. She was, by every physical measure, ready.

The gun fired. She false-started. Not because her muscles misfired. Because her mind did.

I was standing behind the stands when she walked off the track, still in her spikes, still breathing hard. She said, “I was thinking about the girl in lane three.” That single sentence contained the entire problem. At the moment when her body needed to respond to an external cue — the starter’s gun — her attention was directed inward, toward a competitor, toward a threat, toward a narrative about what might happen rather than an instruction about what to do.

I work as a mental performance coach. I am not a psychologist. I do not diagnose, I do not treat, and I do not provide therapy. What I do is help athletes develop the cognitive and emotional skills that allow their physical training to translate into competitive performance. The sprinter did not need more speed work. She needed a pre-start routine that directed her attention to the right place at the right moment.

This is what mental coaching in sport addresses. Not the body’s capacity. The mind’s readiness to deploy it.

The last frontier of athletic preparation

The history of sport science follows a clear progression. In the early twentieth century, the emphasis was on technique — biomechanical efficiency, form, and movement patterns. By mid-century, physical conditioning had become systematic — periodised training, strength programming, cardiovascular development. In the 1980s and 1990s, nutrition science entered the picture, followed by recovery science, data analytics, and technology-assisted performance monitoring.

Each wave addressed a real limitation. Each produced measurable improvement. And each, in turn, revealed the next bottleneck. When technique and conditioning are optimised, when nutrition and recovery are dialled in, the remaining variable — the variable that separates athletes of similar physical capacity — is psychological.

A 2025 systematic review and meta-analysis published in Sports Medicine examined psychological interventions to improve elite athlete mental wellbeing and found that psychological skills training, third-wave interventions, and positive psychology interventions were all potentially effective, with effect sizes ranging from moderate to large. The researchers noted that despite the critical role of psychological skills in athletic performance, there are limited evidence-based strategies specifically designed and implemented for elite athletes.

A brief review published in Frontiers in Psychology in 2025 examined interventional studies with elite athletes over twelve years and highlighted a striking finding: very few rigorous intervention studies have been conducted. The population of elite athletes is small, training constraints limit availability, and implementing randomised controlled trials — the gold standard in research — is often impractical in elite sport settings.

This creates a paradox. The domain where mental coaching may have the greatest impact — elite sport — is the domain where the most rigorous evidence is hardest to produce. But the absence of a particular kind of evidence is not evidence of absence. The practitioners who work daily with elite athletes observe the effects of mental coaching on performance with a consistency that the research literature has not yet captured at scale.

What mental coaching actually does in sport

Mental coaching in sport is not motivation. It is not pep talks. It is not vague encouragement to “believe in yourself.” It is the systematic development of specific psychological skills that directly influence competitive performance.

The core skills are well-established in the literature. Attentional control — the ability to direct and sustain focus on task-relevant cues while suppressing irrelevant ones. Arousal regulation — the ability to manage physiological activation to match the demands of the task. Imagery — the ability to create and use mental representations of movements, scenarios, and outcomes. Self-talk management — the ability to monitor and direct internal dialogue to support rather than undermine performance. Goal-setting — the ability to establish process-focused objectives that guide training and competition. Emotional regulation — the ability to manage competitive emotions without being controlled by them.

Each of these skills is trainable. Each responds to structured intervention. And each has a direct, measurable relationship to competitive performance.

The sprinter who false-started had an attentional control deficit — not a general one, but a specific one. In training, when the stakes were low, her attention naturally settled on the right cue (the gun). In competition, when the stakes were high, her attention was hijacked by a threat (the competitor in lane three). The physical skill was identical in both situations. The attentional environment was not.

Coaching addressed the specific deficit. We built a pre-start attentional routine: a sequence of physical and cognitive actions that directed her focus, step by step, from the warm-up to the blocks to the gun. The routine was not complicated. It was rehearsed. And rehearsal is the mechanism through which a skill becomes reliable under pressure.

The evidence base, honestly assessed

The evidence for mental coaching in sport is substantial but imperfect. A 2025 multilevel meta-analysis of imagery practice and athletic performance, published in Behavioral Sciences, synthesised over eighty studies and confirmed that imagery practice has a positive effect on performance across a wide range of sports. The effect was present in both individual and team sports, in both novice and experienced athletes, and across both laboratory and field settings.

A 2023 meta-analysis by Tod, Oliver, and Hardy synthesised forty-seven controlled trials of self-talk interventions and reported a moderate effect size of 0.42 on performance, with instructional self-talk most effective for precision tasks and motivational self-talk most effective in high-effort situations.

A 2024 meta-study published in the International Review of Sport and Exercise Psychology by Hufton, Vella, Goddard, and Schweickle synthesised qualitative research on athlete performance under pressure and identified the prominent psychological factors and strategies that facilitate clutch performance. The researchers found that athletes who performed well under pressure consistently described using pre-rehearsed routines, attentional strategies, and emotional regulation techniques — precisely the skills that mental performance coaching develops.

But the literature also has limitations. Effect sizes vary. Intervention protocols differ. The populations studied — often university athletes rather than elite professionals — may not generalise perfectly. The methodological challenges of studying elite athletes in competition are genuine. A 2025 review in Frontiers in Psychology argued that the traditional randomised controlled trial is often inappropriate for elite sport research and called for alternative methodological approaches that better capture the realities of high-performance settings.

These limitations do not invalidate mental coaching. They indicate that the field is still developing the methods to study what practitioners already observe: that psychological skills, when systematically developed, improve competitive performance.

The body-mind false division

There is a persistent tendency, even in professional sport, to treat physical training and mental training as separate domains — as though the body performs and the mind watches. This division is artificial. It is also harmful.

Every physical action in sport involves a cognitive process. A tennis player reading a serve is processing visual information, predicting trajectory, selecting a response, and initiating movement — all within fractions of a second. A footballer deciding whether to pass or shoot is weighing probabilities, assessing spatial relationships, and managing the emotional weight of the moment. A gymnast performing a balance beam routine is executing a sequence of movements that requires not just physical precision but attentional control, anxiety management, and confidence in execution.

The mind does not spectate. It participates in every repetition, every decision, every moment of competition. To train the body and neglect the mind is to optimise one half of a system that only functions as a whole.

The sprinter, at the national championships

Six weeks after the false start, she ran the national championships. Same event. Same distance. Higher stakes.

She told me afterwards that lane three had been occupied by an athlete she had never beaten. She told me that the thought — “I can’t beat her” — had appeared during the warm-up, exactly as we had anticipated. She told me she had noticed it, named it (“There’s the lane-three thought”), and returned to her pre-start routine.

She ran 11.19. A personal best. She finished second, behind the athlete in lane three, but ahead of her previous best by two hundredths of a second.

She did not win. But she performed. And the difference between performing and not performing — the difference between a false start and a personal best — was not six weeks of additional sprint training. It was six weeks of mental coaching.

The body was ready before the first session. The mind needed to catch up.

Sport has spent a century refining the body’s preparation for competition. It has spent decades refining nutrition, recovery, and technology. The mind remains, in most sporting programmes, the least systematically developed component of performance.

Not because mental coaching does not work.

Because sport is still learning to take it seriously.
