# We Have Not Forgotten How to Think. We Have Made Thinking Easier to Avoid

There is a fashionable story about modern cognition.

We are told that people no longer think deeply. Phones have destroyed concentration. Search engines have made memory unnecessary. Artificial intelligence is doing the difficult work for us. A generation raised on permanent stimulation is supposedly losing the ability to sit with complexity. Parts of that story describe real problems. The conclusion is too easy. The problem is not that people have stopped thinking. It is that many of the environments in which we now work, learn and decide make serious thinking easier to interrupt, easier to postpone and increasingly easy to delegate.

That is a different problem. And it requires a different response. In my work, I rarely meet people who are incapable of thinking. I meet people who are overloaded, interrupted, hurried, over-informed or too accustomed to reaching for the next answer before they have fully defined the question. The distinction matters because ability and behaviour are not the same thing. A person can be capable of careful judgement and still spend most of the day reacting.

## Information became easier to access. Judgement did not.

For most of history, information itself was difficult to obtain. Today, the opposite problem is common. Information is abundant, immediate and often difficult to rank. Search can produce hundreds of answers in seconds. AI can produce a summary before a person has finished formulating the question. Workplaces can generate more reports, dashboards and messages than anyone can properly absorb.

More information does not remove the need for judgement. It increases it. The hard part is no longer always finding something to read. It is deciding what deserves attention, what is credible, what is relevant, what is missing and what should be ignored. This is one reason I am cautious whenever somebody says, “We have all the information.” Usually, they mean they have a lot of information.

Those are not the same thing. A football coach can have physical data, video, technical statistics and tactical reports and still misunderstand why a player is hesitating. A business can have extensive customer data and still ask the wrong strategic question. A political team can monitor public reaction continuously and still confuse noise with signal. Thinking begins after information arrives.

Humans have always moved parts of cognition outside the mind. We write things down. We use calendars. We draw maps. We make lists. We build checklists for tasks that matter too much to leave to memory. Psychologists refer to this as **cognitive offloading**: using external actions or tools to reduce internal cognitive demand. That can be highly useful.

A recent meta-analysis found that cognitive offloading can improve performance on memory-based tasks and reduce differences between individuals. A 2025 review in *Nature Reviews Psychology* reached a similar conclusion: external aids can support memory performance, although the benefits and costs depend on how they are used. So the argument cannot simply be that using an external tool makes the mind weaker. That would make a notebook suspicious.

The more important question is **what we are offloading**. If I use a calendar so I do not have to remember every appointment, very little of value is lost. If I use a calculator to avoid an unnecessary arithmetic burden while solving a more complex problem, the tool may improve performance. But if I outsource the part of the task that requires me to understand the problem, challenge an assumption or decide what matters, something different has happened. The tool has not merely supported my thinking.

It has replaced part of the judgement I needed to exercise. That is where the idea of **cognitive ownership** becomes useful. The goal is not to keep every task inside the head. It is to remain intellectually responsible for the parts of the task that determine whether the final answer is worth trusting.

## Interruption changes the quality of thought before we notice it

Deep thinking is often described as if it were a personality trait. Some people are “deep thinkers”. Others are easily distracted. That explanation is too convenient. Attention is partly individual, but it is also environmental. Research on interruptions shows that stopping one task and moving to another creates measurable costs. People need time to reconstruct what they were doing, where they had reached and what their next action was supposed to be. A systematic review and meta-analysis of interruption-management studies found that interventions could improve primary-task accuracy and reduce the time required to resume a task.

The practical implication is straightforward. Continuity matters. Sophie Leroy’s work on *attention residue* adds another layer. When people switch away from an unfinished task, part of their attention may remain attached to it. The body has moved to Task B. The mind has not entirely left Task A. This is common in modern work. You are halfway through writing something difficult. A message arrives. You answer it. Another message sends you to a document. A meeting starts. You return forty minutes later and discover that the sentence you were writing is still there, but the thought behind it has gone.

Nothing dramatic happened. That is exactly why the problem is easy to underestimate. A day can disappear in small switches.

## The feeling of activity can hide the absence of progress

One of the most persistent confusions in performance is the belief that being mentally busy means thinking well. It does not. Responding is not the same as reasoning. Processing information is not the same as understanding it. Moving quickly between tasks is not the same as making progress on the task that matters most. Modern work makes this confusion easy because visible activity is measurable.

Emails answered. Meetings attended. Messages sent. Tasks moved across a board. Documents opened. Calls completed. The most valuable cognitive work is often less visible. A difficult decision may require an hour in which the person appears to be doing very little. A writer may spend most of the afternoon rejecting ideas. A leader may need to read the same page twice before recognising that the problem has been framed incorrectly.

There is no dashboard for intellectual patience. That makes it vulnerable. In environments that reward immediate responsiveness, slow thinking can begin to look like low productivity. The irony is that complex work often depends on exactly the opposite.

The popular language around technology often treats friction as a design failure. In many situations, removing friction is useful. Nobody needs a more difficult way to book a train ticket or send an invoice. But some forms of cognitive friction are not waste. They are the work. Trying to remember an idea before checking the answer. Comparing two explanations. Writing a paragraph before asking AI to improve it. Solving enough of a problem to understand where the difficulty actually lies. Sitting with uncertainty long enough to discover that the first answer was too simple.

These activities can feel slower because they require more active processing. That does not mean every difficult task is valuable or that struggle should be romanticised. Difficulty alone is not evidence of learning or insight. But neither is ease. A fluent answer can still be wrong. This is especially important in the age of generative AI because fluency arrives very quickly.

## AI changes the location of the thinking

Artificial intelligence is an extraordinary cognitive tool. It can summarise material, compare options, produce drafts, identify patterns and reduce time spent on routine work. Used well, it can free attention for higher-value judgement. Used badly, it can allow people to skip the very cognitive operations they still need to own. Current research is not strong enough to support sweeping claims that AI use is making people universally less intelligent or destroying critical thinking. Much of the evidence is still correlational, self-reported or limited to specific populations.

But early findings do justify caution.

A 2025 study of 580 Chinese university students found that higher self-reported AI dependence was associated with lower critical-thinking scores, with cognitive fatigue partly mediating the relationship. Another 2026 study of 353 university students found substantial variation in how students used generative AI: those described as “critical co-thinkers” reported different patterns from simple Q&A users, while greater depth of offloading was also associated with greater self-reported loss of cognitive autonomy.

These studies do not prove that AI causes weaker thinking. They do support a more useful question: **What kind of relationship with AI preserves cognitive ownership?** That question interests me much more than whether AI is “good” or “bad”. A tool can make you faster without making you wiser. The challenge is learning which work should be accelerated and which work should remain yours.

## Metacognition may matter more than resistance

The obvious response to cognitive outsourcing is to tell people to use less technology. That is unlikely to be enough. The more realistic skill is metacognition: noticing how you are thinking while you are thinking. Before using a tool, ask what part of the problem you want it to solve. After receiving an answer, ask what assumptions are inside it. If the answer changes your decision, ask why.

If you cannot explain the recommendation without reading the recommendation again, you may have information without understanding. This is not an argument for performing every task manually. It is an argument for knowing where your responsibility begins. In mental performance work, I often return to the same principle: do not confuse assistance with ownership. A coach can help an athlete prepare. A consultant can improve a decision process. A data system can reveal patterns. AI can generate options.

The final act of judgement still belongs somewhere. If nobody can say where, that is a performance problem. Organisations often tell people to think strategically while building days that make strategic thinking almost impossible. The calendar is full. Messages are treated as urgent. Meetings are scheduled into every available gap. Employees are expected to remain reachable while producing work that requires concentration. Then somebody asks why the thinking is shallow. The same contradiction appears in education.

Students are told to develop critical thinking while being rewarded for speed, coverage and correct answers. They are given access to tools that can produce fluent responses immediately, but not always taught how to decide when accepting that response would defeat the purpose of the task. We do not solve this by blaming individuals for a system we helped create. We redesign some of the conditions.

For an individual, that may mean protecting a period of uninterrupted work and deciding in advance which tools will be used. For a team, it may mean separating communication time from analytical work. For a student, it may mean attempting retrieval before searching and drafting an argument before asking AI to critique it. The specific behaviour matters less than the principle. Create a stage in the process where the human mind has to do enough work to understand what it is delegating.

## The skill is not deep thinking all day

There is another mistake hidden inside the romantic version of deep work. Nobody needs to think deeply about everything. Much of life should be efficient. Routine decisions can be automated. Repetitive tasks can be delegated. Simple questions deserve simple answers. There is no intellectual virtue in spending an hour on something that should take five minutes. The skill is allocation. What deserves sustained thought?

Which decisions are expensive to get wrong? Which problems contain uncertainty that cannot be removed by another search? Which questions are likely to produce a plausible but misleading first answer? That is where attention belongs. The same person can move quickly through routine work and slowly through consequential work. In fact, high performance often requires both. The failure is not speed. It is failing to know when speed has become the wrong objective.

The strongest version of the decline story says that technology has made us worse thinkers. The evidence does not justify that conclusion in such a broad form. What we can say with more confidence is that modern environments make certain cognitive habits easier than others. Interruption is easy. Switching is easy. Retrieval is easy. Delegation is becoming easier by the month. Sustained attention, uncertainty, independent formulation and careful judgement still require deliberate conditions.

That is the real issue. The human mind has not suddenly become incapable of serious thought. But capability unused is not the same as capability available on demand. If we want people to think well, we have to protect the processes that make good thinking possible: continuity, active effort, reflection, comparison, doubt and enough time to revise the first answer. Technology can support all of those things.

It can also help us avoid them. The difference is not the tool. It is whether we still know which part of the thinking belongs to us.

This article distinguishes evidence about cognitive offloading and interruption from broader claims about long-term cognitive decline. Current research supports both benefits and costs of external cognitive tools depending on task and use. Evidence on generative AI and critical thinking is still developing and should not be treated as proof of universal causal effects.
